How Culture Storybook works

A three-phase system that turns culture from an abstract idea into measurable, evidenced reality, through surveys, stories, and a living storybook.

System architecture

Three phases. One living record.

The platform is built around three interconnected phases that work in a continuous cycle — each feeding the next, and all of them feeding the organisation's understanding of itself.

01

Employee Surveys

Employees take structured surveys scored across nine culture pillars. The data creates a quantitative baseline,a temperature reading of where culture is strong and where it is fragile. This gives the organisation evidence, not guesswork.

02

Story Collection

Champions gather real stories from their teams using a structured four-part narrative: Situation, Choice, Changed, Impact. These stories do not describe what the culture should be,they prove what it already is. Narrative evidence that surveys alone cannot capture.

03

Living Storybook

Stories flow into a shared storybook, visible across the organisation, celebrated publicly, and growing continuously. Culture becomes something the organisation can see, share, and build on. Not a report filed away, but a living record.

“Culture is not built in boardrooms.
It is built in the moments between people.”

Why it matters

Culture cannot be proved by a score alone.

Surveys tell you where culture is rated. Stories tell you where culture is real. Together, they give organisations something rare: a culture they can point to, not just describe.

Most culture programmes produce reports. Culture Storybook produces evidence. Evidence that lives inside the organisation, owned by the people who made it, and visible to everyone who belongs to it.

This distinction matters in practice: when leadership communicates culture, they can now reference real moments. When new employees join, they can read what the culture actually looks like in action. When culture shifts, the storybook records it,permanently.

Business impact

What companies gain.

Culture Storybook changes the conversation from “what do we believe about our culture” to “here is our culture, in the words of the people living it.”

Culture visibility

Leadership can see culture as it is, not as it is assumed to be. Stories surface patterns that surveys miss and conversations never record.

Onboarding acceleration

New employees read real stories before they start. They arrive understanding not just what the company values, but how those values show up in practice.

Change management evidence

When organisations go through transformation, the storybook records the shift in real time. Before and after becomes visible, and credible.

Employee recognition

Stories celebrate the people who carry the culture. Champions and employees earn recognition that is specific to what they did, not just participation trophies.

Retention and belonging

When employees see themselves in the storybook, belonging becomes tangible. Culture is no longer something leadership says,it is something employees own.

Leadership credibility

Leaders who reference real stories, real data, and real moments build more trust than those who rely on corporate values statements. The storybook gives them the material to do this.

Narrative Evidence

Stories are the most honest evidence of culture.

Culture is not what an organisation says its values are. Culture is what people do when no one is watching, and more importantly, what they do when everyone is. A story captures a specific moment: a decision made under pressure, a conversation that changed a relationship, a choice that cost something. That moment is culture made visible.

Narrative evidence is different from anecdotal evidence. The four-part story structure (Situation → Choice → Changed → Impact) makes every story comparable, searchable, and credible. It strips out embellishment and focuses on what actually happened, what was decided, and what changed as a result.

When an organisation collects hundreds of these stories, patterns emerge. The pillars that show up most in positive stories reveal where culture is strongest. The pillars that appear in stories of struggle reveal where investment is needed. This is diagnostic power that no survey alone can match.

Pillar Diagnostics

Nine dimensions of culture, assessed through story.

Culture Storybook assesses culture across nine pillars, each representing a distinct dimension of organisational health. Together, they form a complete picture, not a general “culture score” but a mapped landscape that shows where culture is thriving and where it is fragile.

Living Our Priorities
The Boundary
The Reward Cycle
Speaking Truth to Power
Permission to Lead
The Heartbeat

The Safety Net

Each story is tagged to one or more pillars. Over time, the diagnostic picture becomes detailed enough to guide targeted interventions, not culture programmes that attempt to change everything at once, but precise investments in the dimensions where the data points.

Champion Portal

Change is carried by people, not systems.

Champions are the individuals inside the organisation who gather stories from their teams, publish them to the storybook, and catalyse the conversations that make culture tangible. They are not managers by default, they are people who care about culture and have been trusted with the responsibility of making it visible.

The Champion Portal gives them everything they need: a dashboard to manage their stories, a points system that rewards consistent contribution, streaks that build momentum, and leaderboards that celebrate the champions who are doing the most to grow the storybook.

The gamification layer is not decoration,it creates a feedback loop that keeps champions engaged over months, not just at the start of a programme. Badges, rank tiers (Bronze through Diamond), and monthly champion recognition ensure that the people driving culture change are recognised for it.

Culture Canvas

Design the culture you want, then track whether it is becoming real.

Most organisations define their values once and review them rarely. The Culture Canvas changes that. It is a live visual layer that maps the values, practices, and behaviours an organisation wants to strengthen, and then tracks, through story data, whether those intentions are showing up in reality.

The gap between the canvas (what we say we are) and the storybook (what we are proving we are) is where culture work happens. Culture Canvas makes that gap visible, not as a criticism, but as a compass.

Campaigns can be attached to canvas priorities, directing champions to collect stories that illuminate specific areas of intended culture change. Over time, organisations build a layered picture: here is what we intended, here is what we collected, here is the gap,and here is what we will do next.
